What is a fractional Chief AI Officer?

A fractional Chief AI Officer owns a company's AI decisions: tools, automation, policy and training. What the role covers, hours, fees and who needs one.

A fractional Chief AI Officer, or fractional CAIO, is a senior leader who decides what a company does with AI and answers for whether it pays off. The role is shared across several companies and usually takes 1 to 4 days a month at each. Some providers describe it as a part-time head of AI. An interim CAIO, which is rare, would be a full-time leader for a fixed transformation program.

The role is new. Few companies under $100M in revenue have anyone who owns AI decisions, and most have staff already using AI tools on their own. That gap is what the fractional CAIO fills.

What the role owns

At a $1M to $100M company, the work falls into five areas.

An inventory. Which AI tools staff already use, what company data goes into them and on what terms. The first survey usually finds more use than the founder expected, much of it on personal accounts.

A policy. A short, readable rule set on what data may go into which tools, who approves new tools, how AI output is checked before it reaches a customer, and how the company meets client contracts and privacy law. For companies selling into the EU, that includes the obligations of the EU AI Act.

A ranked list of use cases. Two or three to start, each with an estimate of hours saved, cost to build or buy and an owner. Common early cases are customer support drafts, proposal and report generation, bookkeeping and data entry, and sales research.

Vendor and build decisions. Which tools to license, which workflows to automate, who builds them and how to tell whether the result works.

Training and reporting. Teaching staff to use the chosen tools well, and reporting results to the CEO in hours and dollars.

How it differs from a fractional CTO

A fractional CTO owns the technology the company sells or runs on. A fractional CAIO owns how the company uses AI across every function, including finance, sales, operations and support, and most of that work involves people and process. Some fractional CTOs offer both, which can suit a software company. A services or operations business usually needs the CAIO focus.

Hours and fees

Most engagements run 1 to 4 days a month at a $1M to $50M company. Most fractional CAIOs publish no rates. The few published retainers run about $1,750 to $12,000 a month, and fixed-fee AI audits of two to four weeks run roughly $3,000 to $10,000. The cost guide has more detail.

When to hire one

The usual signs: staff are using AI tools with no policy; you are buying automation from several vendors and nobody judges the results; a large customer has asked how you use AI with their data; a board member or investor has asked for an AI plan; or a competitor has cut prices in a way that suggests their costs fell.

Who it is not for

A founder who wants to learn the tools personally may get more from a few sessions of AI coaching. A company that needs one specific automation built needs an automation agency or an engineer. A company with no repeatable processes yet should fix operations first, because AI applied to a chaotic process produces faster chaos.
