What is a fractional CPO?

A fractional CPO owns product discovery, the roadmap and prioritization for a software company that cannot yet hire a full-time product leader. Scope, fees and fit.

In most software companies under $20M in revenue, the founder is still the product manager. Ideas come from the founder, the loudest customer and the sales team’s last lost deal. Engineering builds what it is asked to build. Nobody checks whether customers use what shipped. A fractional CPO, or chief product officer, takes over that job for 10 to 20 hours a week on a retainer, while serving a few other companies. The role is also sold as a part-time head of product. An interim CPO is a full-time leader for a few months, usually during a vacancy.

What a fractional CPO owns

At a $1M to $100M company the role covers five things.

Discovery. Talking to customers and prospects regularly, watching how they use the product and turning what they say into problems worth solving. Most fractional CPOs start with 10 to 20 customer interviews in the first month.

The roadmap. A short, ranked list of what the company will build next and why, tied to outcomes such as activation, retention or expansion revenue. A good roadmap at this size covers a quarter in detail and a year in outline.

Prioritization. A rule for deciding between requests, so that the founder, sales and support stop competing for engineering time. The rule matters less than applying it consistently.

Measurement. Product analytics that show whether features are adopted, and a short monthly review of what moved.

Product people. Hiring and coaching the first product managers and designers, and setting how product, design and engineering work together.

Many fractional CPOs also advise on pricing and packaging, since how a product is sold shapes what gets built.

How it differs from a fractional CTO

The CTO decides how to build. The CPO decides what to build and for whom. In small companies one person sometimes does both, and some providers offer a combined role. When the founder is technical, a fractional CPO is often the bigger gap.

Hours and fees

A fractional CPO usually works 10 to 20 hours a week. Few publish rates; quotes typically run $6,000 to $15,000 a month, similar to a fractional CTO for the same hours. Three to six months is a common starting term. The cost guide has the details.

When to hire one

The signs: engineering is busy but growth is flat; the roadmap changes every week depending on who spoke to the founder last; churn is rising and nobody knows which features matter; a large customer is steering the product toward their own needs; or the founder wants to hire a first product manager and cannot describe the job.

Who it is not for

A company that has not found product-market fit yet usually needs the founder to stay close to the product and keep talking to customers. A fractional CPO can coach that work but should not replace it. A company with no engineering capacity has nothing for a product leader to direct. And a business whose software is internal, such as a services firm with a client portal, rarely needs a CPO.

What to check

Ask for examples of products the candidate has grown, with numbers such as retention or activation before and after. Ask which kind of product they know: self-serve software, sales-led B2B, marketplaces or hardware each work differently.
